This client represents 18 independent craft breweries and distilleries, but their online sales were managed through spreadsheets and manual processes. Each producer had different inventory systems, shipping rules, and compliance requirements across states (alcohol shipping regulations are complex). They were leaving money on the table and couldn't scale beyond their current order volume.
We mapped the entire order-to-fulfillment journey across all 18 producers. Rather than building everything custom, we assembled a composable commerce stack—Shopify for the storefront, custom middleware for inventory and compliance, Shippo for shipping. The tricky part was compliance: each state has different rules about shipping alcohol, and getting this wrong means legal liability.
The platform features a unified storefront with real-time inventory from all producers, intelligent order routing based on shipping distance and stock levels, and automated compliance checking for alcohol regulations by state. Each producer gets their own dashboard while customers see one seamless experience. We had to rebuild the compliance module twice as we discovered edge cases in state regulations.
Online revenue grew from $520K to $4.2M in 14 months—8x growth, though we'd projected 12x. The gap was partly shipping costs (heavier than we modeled) and partly that some states' regulations effectively blocked shipping there. Average order value increased 28% through cross-selling. Fulfillment errors dropped from ~8% to under 1%. The platform now processes 1,100+ orders weekly.
